Channel Conflict Analyzer

Overview

Systematically identify, quantify, and resolve channel conflicts that erode CPG brand value, margin, and retailer relationships. This skill analyzes pricing inconsistencies, distribution overlap, promotional interference, and cannibalization patterns across all active channels — providing actionable resolution strategies that balance growth with channel harmony.

Methodology

Step 1: Channel Architecture Mapping

Map the complete channel ecosystem:

Step 2: Pricing Conflict Detection

Scan for pricing violations across the channel matrix:

Price Deviation Score:

For each SKU across channels:
  Mean Channel Price = Average of all channel prices
  Deviation Score = (Channel Price − Mean) / Mean × 100
  Flag: Any channel with |Deviation| > 10% from mean

Step 3: Cannibalization Quantification

Measure actual cross-channel volume transfer:

Time-Series Cannibalization Test:

When Channel A adds a new promotional event or distribution:
  1. Measure Channel A volume change during event period
  2. Measure Channel B, C, D volume change during same period
  3. If Channel B declines while Channel A grows → possible cannibalization

Cannibalization Rate = |Channel B Volume Decline| / Channel A Volume Gain
  0-20%: Low cannibalization (mostly incremental)
  20-50%: Moderate cannibalization (mixed)
  >50%: High cannibalization (primarily shifted, not created)

Category Expansion Test:

Total Category Volume (all channels) during period:
  If Total Volume grew: Channel A generated net category expansion
  If Total Volume flat: Channel A primarily cannibalized
  If Total Volume declined: Channel A may have accelerated decline

Net Incrementality = Total Volume Change − Expected Baseline Growth

Step 4: Consumer Overlap Analysis

Assess shopper duplication across channels:

High overlap (>40%) between channels selling the same SKU indicates high cannibalization risk. Low overlap (<15%) suggests channels serve distinct consumer segments.

Channel Role Differentiation:

  • Channels with low consumer overlap can carry similar assortments (different shoppers)
  • Channels with high overlap should carry differentiated assortments (same shoppers, different needs)

Step 5: Margin Impact Assessment

Quantify the financial impact of channel conflicts:

Conflict Cost Analysis:

1. Price Erosion Cost
   = Units shifted to lower-price channel × Price difference per unit
   Example: 50K units shifted from Grocery ($4.99) to Amazon ($4.49) = $25K revenue loss

2. Margin Dilution Cost
   = Units shifted × Margin differential per unit
   Example: Grocery margin $2.10/unit vs Amazon margin $1.45/unit → $0.65/unit dilution

3. Trade Spend Inefficiency
   = Promotional spend in conflicting events that cannibalize rather than expand
   Example: Simultaneous Kroger TPR and Amazon Lightning Deal → $X wasted spend

4. Retailer Relationship Cost (qualitative)
   = Risk of delisting, reduced support, or punitive chargebacks
   Severity: Low / Medium / High / Critical

Guidelines

  • Quantify every conflict in dollars — qualitative assessments alone don't drive action
  • Always assess consumer overlap before labeling volume shifts as cannibalization
  • Distinguish between healthy channel competition and destructive conflict
  • MAP policies must be legally compliant (consult legal on resale price maintenance rules)
  • Consider the retailer's perspective — they monitor competitor pricing too
  • Channel conflicts are symptoms; root causes are often unclear assortment or pricing strategies
  • Monitor gray market and unauthorized sellers quarterly
